BACKGROUND

Addressing Leadership Challenges in a Fast-Paced and Growing Manufacturer

You have most likely touched one of their products without ever realising. Innovia are a global manufacturer of high-quality films for the packaging and labelling industry. Their production facility in Cumbria is an established and successful site which is a key local employer with an ever expanding orderbook. With growing production demands, Innovia faced a pressing need to develop its frontline Supervisors into effective Leaders. While Supervisors had significant technical ability, stepping into a leadership role required them to adopt a completely different mindset.

Innovia had three primary challenges which needed solving:

  1. The Leadership Transition: Supervisors found it difficult to move from their long-held, hands-on roles into Shift Leadership positions. They needed to strike a better balance between maintaining camaraderie with their teams and upholding company objectives as Leaders.
  2. Succession Planning and Retention: With an ageing workforce approaching retirement, Innovia needed to ensure that the years of technical expertise could be retained and transferred through high-quality leadership development.
  3. Training Constraints: Supervisors were unfamiliar and sceptical of conventional training environments, preferring practical, hands-on learning methods over classroom settings. The training needed to be both accessible and directly applicable to their roles.

SOLUTION

Transforming Leadership Attitudes, Delivering Engaging Training with Practical Reflection Exercises

The development programme focused on two critical areas: reshaping attitudes and actions and incorporating reflective letters to the Plant Manager as a unique assessment tool.

 

Attitude and Action:

The programme was designed not only to improve skills but also to encourage a shift in the way Supervisors approached their roles. The aim was to build confidence, self-awareness, and leadership capabilities that would have a tangible impact on their teams and the organisation.

Key focus areas included:

  • Broadening Perspectives: Supervisors were guided to move beyond daily tasks and consider the bigger picture, including team dynamics and company goals.
  • Earning Respect: Training provided techniques to help Supervisors gain and maintain respect while balancing relationships with their team.
  • Conflict Resolution: Supervisors learned to tackle difficult conversations with confidence and professionalism, an area many had previously avoided.
  • Proactive Leadership: Participants were encouraged to anticipate challenges and take action before problems escalated.
  • Practical Tools: Supervisors were equipped with hands-on tools for communication, planning, and team management, enabling immediate application in their roles.

The practical, action-focused structure of the Programme was crucial for participants who thrived in hands-on learning environments.

 

The ‘Dear Plant Manager’ Letter:

Four months into the programme, Supervisors were asked to write a reflective letter to their Plant Manager. The exercise required them to summarise the changes in their leadership style, the tools they had implemented and the impact on their teams.

The exercise encouraged Supervisors to reflect on their development journey and provided evidence of the Programme’s success in terms of practical application and team outcomes.

For Supervisors

Participants reported increased confidence and a greater sense of ownership in their leadership roles. They felt equipped to tackle difficult situations, communicate effectively, and balance the needs of their teams and the company.
